The operating reality

Have the records behind every lot ready before anyone asks.

A food or beverage business runs on records that cross company lines: supplier certificates of analysis, lot and allergen information, retailer purchase orders and the deductions that come back with payments. Much of it still arrives as PDFs, portal downloads and email, and someone has to tie each document to the right lot, item and customer. We work with operations, food safety, finance and IT to map that work and implement AI and integrations in the ERP, lot tracking and EDI systems you already use. AI prepares, matches and flags. Your team keeps food safety, release, recall and pricing decisions.

Where transformation can start

The recurring work worth examining.

For owners, COOs, CFOs and food safety leads at food and beverage companies: producers, processors, co-packers, bottlers, coffee roasters, breweries and specialty brands selling to grocery chains and distributors. Bring one recurring record or reconciliation that your team rebuilds every week.

Traceability records exist, but not in one place

FDA’s Food Traceability Rule covers companies that manufacture, process, pack or hold foods on the Food Traceability List. They keep key data elements for critical tracking events such as receiving, transformation and shipping, assign a traceability lot code when they transform a food, and make records available to FDA within 24 hours of a request or an agreed time. In many plants those facts sit in receiving logs, batch sheets and shipping documents. A records workflow can link them by lot and flag gaps; your food safety lead owns the traceability plan.

A useful first move
Pick one product on the Food Traceability List, or one you trace the same way, and follow a recent lot from receiving to shipment. Note every record you had to open, who held it and how long the trace took.
What to measure
Measure mock trace time, lots with a missing key data element and records that had to be rebuilt or corrected during the trace.

Supplier documents are filed, not checked

Certificates of analysis, spec sheets, allergen statements and audit certificates arrive with each supplier and often with each lot. Someone has to confirm that the document matches the ingredient, the lot and the current specification, and notice when a certificate has expired or a value is out of range. A document workflow can read each file, compare it with the approved specification and supplier record, and send exceptions to food safety. Where a supply-chain program applies, FDA’s preventive controls rule lists review of a supplier’s food safety records as a verification activity and requires that review to be documented.

A useful first move
List incoming document types by supplier and ingredient. For a month of receipts, record which documents were missing, expired or out of specification, and how long each one took to resolve.
What to measure
Track receipts held for documents, out-of-spec values caught at receiving, expired certificates on file and time to resolve a supplier document exception.

Retailer deductions are worked one remittance at a time

Grocery chains and distributors often pay net of deductions for promotions, shortages, pricing differences and compliance fines, with reason codes that live in a portal. Finance has to match each deduction to the promotion agreement, the order, the proof of delivery or the invoice before deciding whether to accept or dispute it. A reconciliation workflow can gather that evidence, propose a match and draft the dispute packet. AI can read remittances and portal exports; your team decides what is valid, what to dispute and what to write off.

A useful first move
Export a quarter of deductions by customer and reason code. Separate the categories with clear evidence from those that need research, and agree approval limits for write-offs.
What to measure
Measure open deductions by age, amounts recovered through disputes, deductions written off without research and time from remittance to resolution.

EDI orders still need people to fix them

Large customers send orders through EDI, but item numbers, case packs, prices and ship windows do not always match your item master or the customer’s current setup, and smaller accounts still email PDFs. Corrections happen in the ERP under time pressure, often without a record of why. An intake workflow can check every order against item, price and customer records, separate clean orders from exceptions and show the reason for each hold. Customer service confirms each change before the order is released.

A useful first move
Sort a month of orders by channel and customer. Record which orders needed a correction before release, the field that was wrong and who fixed it.
What to measure
Track orders corrected before release, EDI rejections, short shipments tied to order errors and time from order receipt to release.
Work with your operating reality

Your systems are part of the starting point.

We start from the ERP, lot tracking or inventory system, EDI provider and quality records you already use, and check their supported APIs, imports and exports before choosing an approach. The working deliverable includes agreed item, lot and customer mappings, a review queue with each exception linked to its source document and a traceable handoff to the system of record. Acceptance cases cover a split lot, a supplier certificate that does not match the receiving record and an EDI order for a discontinued item. Food safety, operations and finance owners test the complete path, with a named owner for each mapping.

Workflow walkthroughs are illustrative designs, with fictional inputs and explicit review steps.

Common questions

AI for food and beverage companies, answered.

How can AI help a food manufacturer with FSMA 204 traceability?

It can link records you already keep, such as receiving logs, batch sheets and shipping documents, to the right traceability lot, flag missing key data elements and assemble the electronic sortable spreadsheet FDA can request during an outbreak or recall. It does not make a company compliant. Your food safety lead owns the traceability plan and decides what each record must contain. This is general information, not legal advice.

When do food companies have to comply with FDA’s Food Traceability Rule?

The original compliance date was January 20, 2026. FDA proposed extending it by 30 months to July 20, 2028, and Congress has since directed FDA not to enforce the rule before July 20, 2028. FDA has also taken public input during 2026 on flexibilities for lot-level tracking, so check FDA’s rule page for the current status before you set a deadline.

What AI use cases make sense for a food processing company?

The practical ones are preparation and matching work: checking supplier certificates against specifications, linking lot records for a mock recall, resolving EDI order exceptions and researching retailer deductions. Start with one workflow that has steady volume and a clear owner. AI prepares, matches and flags; food safety, release and pricing decisions stay with your team.

Can AI check allergen information on supplier documents?

It can compare supplier allergen statements and spec sheets with your approved formula and flag differences against the nine major food allergens identified by law in the U.S.: milk, eggs, fish, crustacean shellfish, tree nuts, peanuts, wheat, soybeans and sesame. Allergen controls, label approval and any hold or release decision stay with your food safety team.

Can AI help with retailer deductions and chargebacks?

Yes, with the research. A workflow can read remittances and portal exports, match each deduction to the promotion agreement, order, proof of delivery or invoice, and draft a dispute packet with the evidence attached. Your finance team decides which deductions are valid, which to dispute and which to write off.
